Most founders set outbound targets based on numbers they heard three years ago. Because the market changed and reply rates dropped, reps miss their targets when the math no longer works. You need accurate figures to measure performance and allocate resources.
SDR quota benchmarks are the standard activity and pipeline metrics a sales development representative must hit to justify their seat. For example, a firm might require an SDR to generate 12 qualified meetings or $50,000 in pipeline each month.
Reps should book 15 meetings per month
Sales leaders often copy the 15-meeting target from enterprise software companies without adjusting for their own average contract value. B2B SaaS companies targeting mid-market accounts typically see 8 to 15 qualified meetings per month, whereas enterprise reps average 5 to 8 meetings.
The math behind the target
You must calculate your quota from your revenue goal backwards. If you need $100,000 in closed won revenue, a 20% win rate requires $500,000 in pipeline. Since your average deal size is $10,000, your SDR needs 50 qualified meetings. This math dictates your daily activity requirements.
Because every market has a different tolerance for cold outreach, you must track your historical conversion rates to set accurate goals. A list of local plumbers responds differently than a list of corporate lawyers. Review your meeting booking rate benchmarks to align your targets.
Procedure for setting quota
- Define the revenue target per rep. For example, assign a $300,000 annual quota to a mid-market SDR.
- Determine the average deal size. If the product costs $15,000 per year, the rep needs 20 closed won deals.
- Apply the historical win rate. A 25% win rate means the rep must generate 80 qualified opportunities annually.
- Calculate the meeting hold rate. If 80% of booked meetings actually occur, the rep must book 100 meetings per year.
- Break the annual target into monthly goals. Booking 100 meetings per year requires 8.3 meetings per month.
- Factor in ramp time. A new rep might book 2 meetings in month one, 4 in month two, and 8 in month three.
More dials and emails guarantee quota attainment
Managers push reps to send 1,000 emails a day to force meetings through sheer volume, but this approach ignores domain reputation and data decay. Because sending high volumes to unverified lists guarantees spam placement, mailbox providers will block your domain before you hit your numbers.
Activity versus outcomes
We analyzed 383,368 email addresses through live SMTP verification and found that only 43.4% were valid while 23.9% were invalid. If your rep emails that list without cleaning it, their bounce rate will exceed the 0.3% limit set by mailbox providers. This causes all subsequent messages to land in the spam folder.
Focus on the quality of the activity rather than the raw count. A rep sending 50 targeted emails will generate more pipeline than one sending 500 generic blasts. You must provide your team with verified contact data because this protects your infrastructure and improves their conversion rates.
Worked example: The cost of unverified data
Consider a rep sending 1,000 emails per week to an unverified list. Based on our data, 239 of those emails will bounce immediately. Mailbox providers monitor this bounce rate and penalize domains exceeding the 0.3% threshold. Once the domain reputation drops, the remaining 761 emails route directly to the spam folder. The rep generates zero pipeline despite high activity.
Now consider a rep sending 200 emails per week to a verified list. Zero emails bounce, keeping the domain reputation intact. With a 35.8% open rate, 71 prospects read the message. If 2% of openers reply positively, the rep books 1.4 meetings per week. Over a month, this lower volume yields 5.6 qualified meetings while the high volume approach yields none.
Procedure for data verification
- Export your target account list from your CRM. Ensure you have at least 500 accounts.
- Run the list through a live SMTP verification tool. Discard any catch all or invalid addresses.
- Segment the remaining valid addresses by persona. Group technical buyers separately from financial buyers.
- Limit daily sending volume per domain to 30 emails. This keeps activity under the radar of spam filters.
A 68% team attainment rate means the quota is realistic
Many operators ask what percent of SDRs hit the quota to gauge their own team. Although some venture capital blogs claim 68% of reps achieve their targets, current data shows only 53% to 60% of SDRs hit their quota in 2026. Setting targets based on outdated averages sets your team up for failure.
Why the average deceives you
- Top performers skew the team average upwards and hide systemic issues.
- New reps in ramp pull the median down during their first quarter.
- Unassigned territories create artificial spikes in booking rates for tenured reps.
- Inbound leads inflate the numbers for reps who do not source their own pipeline.
If 90% of your team hits quota, your targets are too low. A 90% sales quota attainment rate suggests your product is underpriced or reps are cherry-picking inbound leads. Review current metrics that matter to sales development teams to set a baseline.
Worked example: Analyzing team attainment
Imagine a team of ten SDRs with a monthly target of 10 meetings each. In a given month, the team books 85 meetings total. On paper, the team hit 85% of the collective goal. However, looking at individual performance reveals a different story. Two tenured reps booked 25 meetings each, while the remaining eight reps booked 4 meetings each.
This distribution means only 20% of the team actually hit quota. The high average masks a systemic failure in onboarding or territory design. You must measure the median attainment rather than the mean to understand true team health. If the median rep books 4 meetings against a target of 10, your quota model requires immediate adjustment.
Procedure for auditing quota attainment
- Pull the trailing six months of meeting data for all reps. Exclude any reps still in their ramp period.
- Separate inbound meetings from outbound meetings. Only count meetings sourced entirely by the rep.
- Calculate the median number of outbound meetings booked per month. Compare this median to your current quota.
- Adjust the quota if the median falls below 50% of the target. A realistic quota should see 60% of fully ramped reps hitting the number.
Exceeding 120% of quota indicates a high-performing SDR
Founders often assume a rep booking 18 meetings against a target of 15 is a star, but it usually means the quota model is broken. When reps consistently exceed 120% of their target, they stop working mid-month. You are overpaying on commission for meetings that should be part of their base expectation.
The danger of low targets
You must align SDR and BDR targets with actual market capacity. If your territory holds 5,000 accounts, a rep should book a predictable percentage of them. Because low targets cause reps to ignore harder accounts, they focus only on the easiest conversions to hit their accelerators.
Adjust your targets quarterly based on historical conversion rates. Ensure the baseline reflects the effort required so reps strive for 100% rather than coasting at 150%. Review your pricing models to ensure your commission structure supports the business.
Worked example: The cost of low targets
Assume you pay a $500 bonus for every meeting booked over the quota of 10. A rep books 20 meetings in a month, hitting 200% of their target. You pay their base salary plus $5,000 in accelerator bonuses. If the market average for this territory is actually 18 meetings, your baseline is artificially low.
By setting the quota at 10 instead of 15, you paid accelerator rates for 5 meetings that should have fallen under standard compensation. Across a team of five reps, this miscalculation costs the business $12,500 per month in unnecessary commissions. You must calibrate the baseline to protect your profit margins.
Procedure for territory balancing
- Count the total number of qualified accounts in a specific territory. Ensure they match your ideal customer profile.
- Estimate the total addressable market penetration rate. Assume you can realistically engage 10% of these accounts annually.
- Divide the engageable accounts by the number of working days. This gives you the daily account sourcing requirement.
- Apply your historical meeting booking rate to the daily sourced accounts. This calculates the natural yield of the territory.
A 2% meeting conversion rate is the standard
People frequently expect 2% of all cold prospects to book a call, but this ignores the difference between cold calling and cold email. Because each channel has its own baseline performance metrics, you cannot apply a blanket conversion rate across all outbound activities.
Our data shows a 35.8% open rate and a 0.51% bounce rate on verified lists, meaning a realistic meeting booking rate sits closer to 0.5% for cold email. If you expect a 2% conversion rate on email, your reps will fail.
Channel specific expectations
Current phone benchmarks show a median SDR making 44 dials per day with a 5.4% connect rate. You must track these channels separately in your lead CRM to understand true performance, as combining them obscures which channel actually drives your pipeline. Review cold email KPI benchmarks by industry to set specific targets.
Worked example: Channel conversion math
Let us break down the math for cold email. If a rep contacts 1,000 prospects via email, a 0.5% booking rate yields 5 meetings. To hit a target of 15 meetings using only email, the rep must contact 3,000 net new prospects per month. This requires sourcing 150 new accounts every working day.
Now consider cold calling. If a rep makes 44 dials per day, they complete 880 dials per month. With a 5.4% connect rate, they speak to 47 prospects. If 10% of connected calls result in a meeting, the rep books 4.7 meetings from the phone. Combining these channels allows the rep to hit 10 meetings without exhausting the territory.
Procedure for channel tracking
- Create separate campaign tags for phone, email, and social outreach in your CRM.
- Require reps to log the specific activity type that generated the meeting. Do not allow generic source tags.
- Calculate the conversion rate from activity to meeting for each channel independently.
- Reallocate rep time toward the channel with the highest historical conversion rate for your specific buyer persona.

Frequently asked questions
What percent of SDRs hit the quota?
Current data indicates that only 53% to 60% of SDRs achieve their quota. Because setting targets based on older models where 70% attained quota will frustrate your team, you must align expectations with current market conversion rates.
Is a 120% sales quota good?
Exceeding 120% of a sales quota usually means the target was set too low or the territory is unassigned. Although it looks good on a dashboard, it indicates a broken quota model that requires adjustment based on historical data.
Is 90% sales quota good?
A 90% team attainment rate suggests your targets are not challenging enough. This often means your product is underpriced or reps rely heavily on inbound leads, whereas a healthy quota attainment rate sits closer to 60%.
What is a good SDR conversion rate?
A good conversion rate depends on the channel. While a 0.5% meeting booking rate is standard on verified lists for cold email, expect a 5.4% connect rate for cold calling. You cannot apply a single percentage across all activities.
How many meetings should an SDR book per month?
B2B SaaS companies targeting mid-market accounts typically see 8 to 15 qualified meetings per month, whereas enterprise reps average 5 to 8 meetings. You must calculate your specific requirement based on your average contract value and win rate.
