Cold email copy advice usually optimises the wrong thing: the pitch. The pitch is the part the recipient already knows how to ignore.
What earns a reply is evidence that the message was written for them, delivered fast enough that they can act on it between meetings.
The four sentences
The observation is the sentence that decides everything. It must contain something true about that specific company that a template could not produce.
For example, noting that a company has had four operations roles open for six weeks is an observation. Noting that they are a growing agency is a category, and the recipient can tell the difference in under a second.
Why length hurts more than tone
A cold email competes with work already in progress. Every additional sentence raises the cost of engaging with it while adding nothing the recipient asked for.
Cut the introduction entirely. Nobody opens a cold email to learn who you are, and a sentence establishing your credentials postpones the only sentence that matters.
Cut the second offer too. One thing, clearly stated, outperforms two things competing for the same decision.
The tells that mark a message as automated
- Opening with your own name and company. Nobody in the history of cold email has replied because of this.
- A merge field pretending to be research. I saw you are the VP of Marketing is a database field, not an observation.
- Flattery. Admiring their growth signals that you have nothing specific to say.
- The break up email. Recipients recognise it, especially recruiters and salespeople who send it themselves.
- Two asks. A call or a resource means neither is the ask.
Each of these is a signal about effort rather than a style preference. They tell the reader the message came from a sequence, which changes how they read every sentence after it.
Sources and method
First-party data (Getlead, 2026): the verification split of 43.4% confirmed valid, 23.9% invalid, 16.7% catch-all and 16.0% unknown comes from 383,368 addresses analyzed through live SMTP verification, and the 0.51% bounce rate and 35.8% open rate come from 34,973 tracked sends, aggregated and anonymized at campaign level. Full method in our cold email benchmark study.
External sources: median B2B reply rates near 3%, the 5 to 8% range for strong campaigns and the finding that roughly 42% of replies arrive from follow-ups come from 2026 cold email benchmark compilations; US commercial email obligations come from the FTC CAN-SPAM compliance guide.
Third party benchmarks vary in methodology and should be read as directional. Checked in August 2026.
Frequently asked questions
What is a good cold email structure?
Four sentences: an observation proving you looked at this company, the implication they already feel, one line on what you do about it, and an ask answerable in a single line. Anything longer competes with work the recipient already has.
How long should a cold email be?
Short enough to read between meetings, which in practice means four sentences and no introduction. Every extra sentence raises the cost of engaging while adding nothing the recipient asked for.
Should I introduce myself first?
No. Nobody opens a cold email to learn who you are, and an opening sentence about you postpones the observation that decides whether they keep reading.
What makes a cold email look automated?
Opening with your own name, merge fields dressed as research, flattery about their growth, the break up email, and offering two asks at once. Each signals the message came from a sequence rather than from a person.
Does copy matter less than people think?
Yes, relative to targeting. At a median 3% reply rate, moving from a broad segment to a specific one changes the number more than any rewrite does, which is why copy is the last lever rather than the first.
What makes a good observation sentence?
Something true about that specific company that a template could not produce: an open role, a launch, a market entry, a visible tool change. Category level statements such as growing agency read as filler.
